Why You’re Running Out of Hot Water (And How to Fix It)

If you’re running out of hot water faster than you used to, something has changed — and it’s usually one of a handful of common issues we see every week in homes across Upstate SC.

Here’s what our plumbing team checks when homeowners call with this problem.

Sediment Buildup in the Tank

This is the number one cause we find — and we find it constantly, especially in Spartanburg County where the municipal water carries enough dissolved minerals to build a visible sediment layer in 2-3 years. Over time, calcium and magnesium settle at the bottom of your water heater tank, forming a crust that acts as insulation between the burner (or heating element) and the water. Your heater works harder, runs longer, and still produces less hot water.

Our plumber Holden recently replaced a 50-gallon gas water heater in a Boiling Springs home that had never been flushed in 12 years. The homeowner had been living with gradually worsening hot water for so long they assumed it was normal. When Holden drained the old tank, over 4 inches of calcium sediment came out. The new unit — paired with a PRV and expansion tank to protect the investment — restored hot water performance the homeowner hadn’t experienced in years.

If you hear popping or rumbling sounds from your water heater, sediment is almost certainly the culprit. A professional flush can clear it out and restore your hot water capacity. We recommend flushing your tank annually — and every 6 months if you’re on well water in Anderson or Laurens County, where mineral content tends to be higher.

Your Tank Is Undersized for Your Household

A 40-gallon tank that worked fine for a couple may struggle when teenagers or guests increase demand. If you’re consistently running out mid-shower, your tank’s recovery rate — how fast it reheats — may not keep up.

We size water heaters based on your household’s peak demand, not just the number of people. A family of four that staggers showers has different needs than one where everyone gets ready at the same time.

A Failing Heating Element (Electric Heaters)

Electric water heaters have two heating elements — upper and lower. If the lower element fails, the tank only heats the top portion of the water. You’ll get some hot water, but it runs out quickly. This is a straightforward repair that typically takes under an hour.

Dip Tube Deterioration

The dip tube directs cold incoming water to the bottom of the tank so it can be heated. If the tube cracks or breaks, cold water mixes with the hot water near the top. The result: lukewarm water that never gets fully hot.

Dip tube issues are more common in water heaters manufactured in the late 1990s and early 2000s, but we still see them in newer units occasionally.

Thermostat Issues

Your water heater thermostat controls the target temperature. If it’s set too low, been bumped accidentally, or is malfunctioning, your water won’t get as hot as it should. We recommend 120°F as the standard setting — hot enough for comfort, safe enough to prevent scalding.

If adjusting the thermostat doesn’t help, the thermostat itself may need replacement.

A Real Call from Spartanburg

Our plumber Ryan recently responded to a homeowner in Spartanburg whose electric water heater had stopped producing hot water entirely. The homeowner told us the problem had been building for months — shorter and shorter hot water supply — until one morning there was nothing. Ryan diagnosed a failed lower heating element combined with significant sediment accumulation. The element had been working overtime against the sediment insulation layer, overheated, and burned out.

The repair took about 45 minutes: new element, tank flush, and thermostat verification. Total cost was a fraction of replacement — and the homeowner walked away understanding why annual flushing would have prevented the failure.

When to Call a Professional

Some of these issues — like checking the thermostat setting — you can handle yourself. But anything involving heating elements, dip tubes, gas valves, or sediment flushing is best left to a licensed plumber. Working inside a water heater involves electricity, gas, and pressurized water — not a combination you want to experiment with.

Here’s a useful rule of thumb from our team: if the decline in hot water has been gradual over months, sediment is the likely culprit. If it happened overnight, suspect a failed element (electric) or a thermocouple/gas valve issue (gas).
